3 Months of Building UnfoldCMS: What Happened (Honest Update)
Three months ago I shipped the first version of UnfoldCMS. Here's what happened, what didn't, and what I'm working on next.
What Month 3 Actually Looked Like
I set aggressive content targets because SEO is a slow game — you plant seeds in months 1–3 and they start paying in months 4–6. The content output was real: 156 published posts, covering every major CMS comparison, use-case, and framework integration you'd search for. Headless CMS, WordPress alternatives, Laravel CMS, self-hosted guides, security, performance, migration — all written and published.
The SEO foundation is solid. Google is indexing the site. Impressions are climbing week over week. The cluster strategy — one pillar page per topic with 5–10 supporting posts — is working for topical authority.
But I have to be honest about the number that matters most: 1 external paying customer.
Why the Revenue Gap Exists
It's not the product. The demo works. The docs are real. The API has 42 endpoints, the admin is clean, the pricing is straightforward. I've gotten good feedback from the people who've actually used it.
The gap is simple: I didn't do the launch events. No Product Hunt. No Hacker News Show HN. These aren't just traffic sources — they're credibility signals. When a developer is evaluating an unfamiliar tool, a PH/HN launch is the "other people have used this" signal that converts a skeptic into a trial user.
I kept deferring these because I wanted to "polish more." Classic mistake. The product was launch-ready in May. I spent June writing more blog posts instead of doing the launch I should have done then.
What I'm Changing in Month 4
Product Hunt launch is happening. I'm scheduling it for early July — Tuesday or Wednesday, 12:01 AM Pacific. If you've used UnfoldCMS and would upvote, I'd appreciate the support when it goes live.

I'm doing 10 customer calls. People signed up on the site and didn't convert. I'm going to talk to them and find out why. Not to sell harder — to understand what's missing or unclear. That feedback will shape the September roadmap.
The Honest Version of Month 3
Content production: exceeded targets. Revenue: missed by a mile. The relationship between those two is time — SEO traffic compounds slowly. Launch events spike immediately.
I'm not worried about the product. I'm focused on the missing activation: the launch moment that gives a new tool the social proof it needs to get its first wave of real users.
